Most leaders encounter artificial intelligence as an object.
They talk about it as something to acquire, learn, or deploy. I hear phrases like “We need to learn AI,” “We’re getting behind because we’re not using AI,” or “I need you to go get trained on AI.” In that framing, AI is treated as a product — another item to add to the organizational toolkit.
That is the easy misunderstanding.
The harder — and more consequential — misunderstanding is that AI is not an item at all. It is a fundamentally new way of thinking, imagining, designing, and operating. It changes how work is structured, which roles matter, and how decisions get made. It creates new jobs while eliminating others. It reduces process-driven work and replaces it with more strategic, judgment-based work.
And it is not optional.
AI is not a fad or a bubble waiting to pop. Its growth is inevitable and exponential. We are already seeing material impact in marketing and communications, but most other sectors are still underestimating what is coming. Many organizations will be blindsided not because AI moved too fast, but because leadership moved too slowly.
Where AI Actually Shows Up First
In most organizations, AI does not arrive through strategy.
It arrives through people.
Specifically, it shows up as what are often called shadow tools — AI tools adopted quietly by employees without formal approval, policy, or governance. These tools can be incredibly effective. They save time, improve outputs, and increase individual productivity.
They also introduce significant risk.
Shadow AI tools can expose sensitive information, including HIPAA- and FERPA-protected data, intellectual property, and proprietary workflows beyond the walls of the organization. They can produce confident but inaccurate outputs that make their way into decision-making processes without scrutiny. And because they exist outside formal oversight, leaders often do not realize how deeply AI is already embedded in daily operations.
By the time leadership formally “decides” to engage with AI, it is often already there.
How AI Changes Leadership Accountability
AI adds an immediate, non-negotiable line item to every senior leader’s job description.
Leaders are still responsible for strategy, culture, performance, and outcomes. But now they are also responsible for governing how data is acquired, analyzed, interpreted, and acted upon — often with the assistance of AI systems and agents.
This introduces a new layer of accountability. Leaders must oversee AI use, policy, ethics, workforce impact, and risk. That often requires new staffing models, external advisors, and deeper engagement with boards. It also complicates decision-making.
Contrary to popular belief, AI does not always speed leadership decisions. In many cases, it slows them down — at least initially. Leaders are being asked to make consequential decisions in a space where the rules, risks, and implications are still emerging. The traditional decision tree no longer applies cleanly.
The result is not paralysis, but pressure.
Leadership Behaviors That Become Liabilities
In AI-enabled environments, some leadership habits quickly become dangerous.
The most obvious is unchecked boldness — leaders who move aggressively without establishing AI guardrails, policy, or governance. This almost inevitably leads to unregulated AI use spreading beneath them, creating risk that surfaces only after damage is done.
Ego also becomes a liability. AI requires structure, humility, and discipline. Leaders must be willing to slow down, ask harder questions, and accept that no single person fully understands the implications of every AI system in use. Authority without structure is not strength in this environment — it is exposure.
The Questions Leaders Should Ask First
Before selecting tools or vendors, leaders should be asking questions that are rarely framed as “AI questions” at all:

Organizations that treat AI as an IT initiative almost always misplace responsibility.
When AI is implemented from the middle of the organization, senior leadership becomes too far removed from the active loop. Strategic decisions end up in the hands of teams without the authority to weigh long-term risks, workforce impacts, or governance implications.
AI must be implemented top-down.
That does not mean leaders replace IT. It means leaders must be sufficiently informed to govern AI decisions alongside their technical teams. Leadership and IT must work in close partnership — but leadership cannot abdicate responsibility.
AI is not an IT problem to solve. It is a leadership problem to own.
The One Thing Leaders Should Remember
If a CEO or board remembered only one thing, it should be this:
Process over product.
Define the process. Clarify the scope. Identify the organizational need. Establish governance. Then — and only then — move to tools.
Organizations that reverse this order will spend more time reacting than leading.
And in an AI-enabled world, reaction is no longer a viable strategy.
